GTM engineering is the systems layer under revenue: enrichment, routing, scoring, CRM architecture, and the automation that connects them. We design and build that layer, document it, and hand it over. Independent, based in Berlin, working across Europe, on the same stack we run our own operation on.

What GTM engineering actually is

A GTM engineer builds; RevOps governs. That is the cleanest line anyone has drawn between the two, and it holds up in practice. RevOps owns process, reporting and governance across marketing, sales and customer success. GTM engineering is the technical build underneath: the pipelines, integrations, scoring models and agentic workflows that make those processes run without someone pushing records by hand.

It is also not a marketing agency. A marketing agency runs a channel. GTM engineering fixes what happens after the click: how a lead gets enriched, scored, routed and worked. That is why campaigns and agencies underperform on top of a broken systems layer, and why replacing the agency rarely fixes it.

The role is genuinely new. Bloomberry's analysis of a thousand GTM engineering job postings found listings grew 205 percent year on year from 2024 to 2025, with a median base salary of 127,500 US dollars, and named Clay, HubSpot and Outreach as the three tools employers ask for most. SQL and Python each appeared in 38 percent of postings. Treat the title as two years old, because it is.

What we build

Enrichment and data foundation

Waterfall enrichment across providers rather than one database, with the legal basis for each source documented. European coverage is the part most stacks get wrong, so it gets designed for first.

Lead routing and scoring

Signals captured, scored, and routed to an owner with an SLA, inside the CRM your team already works in. No parallel system nobody opens.

CRM architecture

The data model, objects, lifecycle stages and reporting built once, deliberately, on Attio or HubSpot. Most of the value is in what you decide not to build.

Workflow automation

n8n for orchestration, with the steps that need judgement handed to Claude rather than to a rep. Self-hosted in the EU where data residency matters.

Outbound systems, built to the local rules

Sending infrastructure, domain and inbox setup, suppression logic, and consent handling designed for the market you are actually selling into.

Handover and documentation

The system, written down, in a form your team runs without us. Every engagement is built to end.

The tooling is Attio or HubSpot for the system of record, Clay for enrichment and signal capture, n8n for orchestration, and Claude for the steps that need reasoning. We are not a reseller or a paid partner of any of them, which means swapping one out costs us nothing and we can say so when a tool is the wrong answer.

We work plan first and in defined blocks, not on an open retainer, for the reason in the third row. The same question applies to outbound capacity, which we have written up separately in outsourced SDR: when it works and when it burns cash.

The system we run on ourselves

Most agency pages describe a method. This one can point at a running instance, because our own growth motion is a GTM engineering build and it lives in the same repository as this page.

  • A keyword map where every target group maps to exactly one URL. 27 targets across 5 service clusters today, each one carrying its own status, so a page cannot quietly compete with a page we already have.
  • A Search Console snapshot committed daily. 44 dated snapshots so far, which means every decision is made against the data as it stood, and can be checked afterwards against the data as it stands now.
  • A board where every action carries the reason it exists and the number behind it, and where an unattended routine does the work but cannot publish anything. Nothing goes live without a human approving it.
  • A rules file that turns every piece of editorial feedback into a dated, binding rule. 12 active rules today. The system cannot silently regress to a habit someone already corrected.

Those four counts are from our own repository on the day this page was written. We are not claiming a traffic outcome from it: the system is young and the honest thing to say is that it is a working build, not a case study yet. What it demonstrates is the thing we sell, which is that one operator plus a well-built system covers work that would otherwise need a team. Building this in Europe is a different job

Almost every GTM engineering playbook in circulation was written for the American market and then exported. Three things break on the way across.

German email law is stricter than the GDPR reasoning you were sold

Section 7 of the German Unfair Competition Act, the UWG, generally requires prior express consent for advertising by email, including business to business email, with a narrow existing-customer exception. The legitimate-interest argument that carries most outbound programmes under the GDPR does not settle the UWG question. If Germany is a target market, that constraint belongs in the system design, not in a disclaimer added afterwards.

European contact data is thinner, so single-source enrichment fails quietly

Published provider comparisons put European accuracy roughly 10 to 15 percent behind North American coverage on most segments, and describe multi-source waterfall enrichment matching well above what a single database returns. The practical consequence is that an enrichment step which looks fine on a US test list returns blanks on a DACH list, and the blanks are invisible until the campaign underperforms. We build the waterfall first and have written up how we run it.

Data residency is a build decision, not a checkbox

n8n can run self-hosted, which keeps the instance, its database, its backups and its execution logs inside infrastructure you control, and n8n's own cloud stores data in Frankfurt. Whether you need either depends on what flows through the workflows. It is a decision worth making on purpose at build time, because moving an orchestration layer afterwards is a rebuild.

Where these projects fail

Collected from practitioners publishing post-mortems rather than case studies. None of it is exotic, and all of it is cheaper to avoid than to fix.

  • The data foundation gets skipped. A signal-based system reads the CRM, so stale contacts and meaningless deal stages mean it optimises for noise. This is the failure mode practitioners name most often.
  • A broken message gets automated. If the positioning was not landing when a human sent it, volume makes the problem arrive faster.
  • Deliverability is treated as a copy problem. Sending domains, mailbox rotation, warmup, SPF, DKIM, DMARC and bounce monitoring are infrastructure, and outbound programmes fail there before they fail on copy.
  • The system is built before the assumption is tested. Eight weeks of build against an ICP nobody validated is eight weeks.
  • European data is bought as if it were American. Published comparisons put European contact accuracy roughly 10 to 15 percent behind North American coverage on most segments, and single-source databases match far less often than a multi-provider waterfall.

What is a GTM engineering agency?

A GTM engineering agency builds and operates the technical systems underneath a go-to-market motion: data pipelines, enrichment, lead routing, scoring, CRM architecture, and the automation and AI workflows that connect them. It is a build function rather than a channel function.

What is the difference between GTM engineering and RevOps?

RevOps owns process, governance and reporting. GTM engineering is the build underneath it. The two overlap, and most teams under fifty people need both from the same person, which is usually why they end up buying it rather than hiring it.

Should I hire a GTM engineer, a fractional one, or an agency?

Hire full time when the build never stops and the system is core intellectual property. Buy fractional or agency help when a system needs designing and shipping once, then handing over. The cost table above carries the published ranges, and their disagreement is the honest headline: this role is too new for benchmarks anyone should plan against.

Does cold outbound work in Germany?

Not the way it works in the United States. UWG Section 7 generally requires prior express consent for email advertising, including business to business, with a narrow existing-customer exception. That is stricter than the GDPR legitimate-interest reasoning most playbooks rely on, and it changes what the system should be built to do. How long does a project take?

The plan takes days. The build depends on how much of the data foundation already exists. A routing and enrichment layer on a clean CRM is short. The same layer on a CRM with stale contacts and meaningless deal stages is a data project first, and saying otherwise up front is how these engagements go wrong.

Who should not hire us

Teams that want a channel run for them, teams that want volume outbound switched on without a data foundation underneath it, and teams looking for a permanent retainer holder. We build systems and leave.
